AI agents are among the most discussed topics in generative AI. The real question isn't what's technically possible — it's what can be meaningfully integrated into existing editorial and publishing workflows.

AI agents are currently among the most discussed topics in generative AI — systems that don't just generate content, but autonomously execute tasks, make decisions, and map entire process chains.

Expectations in publishing are high. From automated topic planning to fully orchestrated content delivery, much seems possible. But the key question isn't what's technically conceivable — it's what can be meaningfully integrated into existing editorial and publishing workflows.

The Bottleneck Isn't the Model

Technologically, many of the foundations are in place. Prototype AI agents can be developed relatively quickly today and deliver compelling results in isolated scenarios.

But once these systems are brought into real environments, a recurring pattern emerges: the real challenge isn't the model — it's integration. Organically grown system landscapes, inconsistent data structures, and a lack of end-to-end process continuity significantly limit their usefulness.

Structured Content as a Prerequisite

In publishing, this isn't a new topic. Structured content, clean metadata, and clearly defined workflows have always been critical. But with the adoption of AI agents, this foundation becomes the central success factor.

Without consistent data and end-to-end processes, agents can neither work reliably nor scale. Automation requires structure.

From Use Cases to Integrated Solutions

In practice, individual AI use cases are easy to identify. The harder part is integrating them meaningfully into existing workflows.

This is where specialized approaches go beyond pure technology. The focus spans three levels: first, analyzing existing processes and system landscapes to identify concrete starting points. Building on that, developing clearly defined AI use cases with traceable value. And finally, integrating those into existing systems, data flows, and publishing environments.

This three-part combination — process analysis, use case development, and technical implementation — determines whether AI agents actually make a difference in daily operations.

Integration Over Isolated Solutions

A common mistake is treating AI agents as standalone components. In publishing, that's rarely viable. Editorial systems, asset management, metadata structures, and distribution channels are tightly intertwined. AI must fit into these structures.

This applies not just to technical integration via interfaces, but also to embedding agents into existing work processes. Only then can fragmentation be avoided and truly seamless workflows be created.

A Practitioner's Perspective

His assessment is correspondingly pragmatic: AI agents are not a replacement for existing systems — they are an extension of them.
